HELP - Water in the oil

I'm quite green working with model A's and I need som help.
Last year I rebuilt my engine. Last week I opened the valve spring cover to check the valve clerance. Below the springs I found water with anti-freeze, when i drained the engine from oil it was had a brown grey color and was not clear. It was also some water coming out first when i removed the oil plug. I removed the cylinder top to check sealing and the cylinders. The piston in cylinder 1 and 4 had a dark grey thin carbon cover, cylinder 2 and 3 was cleaner but had a slightly greesy golden colored surface. The intake valves were all light grey and the outlet valves were dark grey.
The sealing between engine and cylinder top was without damage, but it was mounted up side down.
I can also mention that my water pump has been leaking
heavily the last two month.
Please help me if you have any idea what the problem might be.
